What Shadow AI is
Shadow AI is the use of AI tools at work without formal approval, visibility or governance. That can include public AI chat tools, browser extensions, meeting note-takers, writing assistants, document summarisation tools, plug-ins or consumer-grade AI apps.
Most of this begins with pressure, not bad intent.
Why is it growing
Shadow AI is growing because AI creates immediate personal value. Employees can see the benefit quickly. They do not need a complex business case to understand that a tool which summarises a meeting, rewrites an email or drafts a report can save time.
Unmanaged use is the problem
AI is not the enemy. Unmanaged AI is the problem. There is a huge difference between an employee using an approved AI tool inside a controlled business environment and an employee pasting customer data or commercial information into an unknown public tool.
Mid-market exposure
Mid-market businesses are often large enough to hold valuable customer data and commercially sensitive information, but not large enough to have mature internal governance. That makes Shadow AI particularly risky.
Shadow AI as a transformation signal
Shadow AI should be treated as a Commercial Transformation signal. If people are using AI to summarise meetings, meeting follow-up may be weak. If they are drafting customer emails, communication standards may be inconsistent. If they are preparing reports, reporting workflows may be too manual.
